"Why don't you tell us something about yourself? Why should we hire you? Why do you want this job?" - these are just three standard questions recruiters use to probe candidates and elicit information that would help them learn the most about their aptitude for the post.

Our company has been growing rapidly over the last year or so. We have been taking people on board ever since I remember. This meant conducting three, sometimes four, interviews a day. One observation which we have made is that candidates are better and better prepared. They have learnt their lines well. It's getting more and more difficult to see past those rehearsed answers and get to the bottom of who they are. I was working with my colleagues on developing strategies that would encourage the kind of candor that would enable us to find the best fits. We set up a meeting to discuss strategies that would yield the best results. 

Sandra recommended altering some of the standard questions. It turned out to be a pretty effective strategy. It forces people to think on their feet, and that can go a long way toward showing how they really think and what is important for them. Nevertheless, George objected to using these stress-inducing questions, as he called them.

Sandra's proposal was to ask: "What don't you want to be doing five years from now?" instead of "Where do you want to be in five years time?". She argued that most applicants will have a ready answer for the second version. People find it easy to speak in positive terms about their careers.  Being asked about where they don't want to be may reveal a lot about them. She stressed that it was important to allow for a bit of silence. The question breaks the candidates' comfort zone and people need a while to adapt.

Paul came up with another variation of  a standard question, which can help get people to open up. He suggested that we ask them: "What would you say is the biggest misperception people have of you?". Applicants would probably have rehearsed another version of it: "What would your colleagues say about you, if we asked them about you?". Paul argued that it could provoke some thoughtful pauses, as people consider the negative opinions others may have of them, and whether they think those views are accurate. Even though not everyone was so keen on using these variations, what we found out is that top candidates, who answered them, have a high level of self-awareness. These people will know what the biggest misperception is about them, understand that in many cases perception is reality. More importantly, they will already have a plan in place to address it.

The most heated discussion erupted when we discussed yet another variation of a standard question: "What will your previous manager say about you?". Harry reckoned that it would work better if instead of asking it as a single question, we break it into two. First we ask "How would you rate your performance on your last job on a scale from 1 to 10, and why?". On the whole, candidates don't find it difficult to answer this one. Then we bring up a follow-up question: "How will your last manager rate you on that scale when we call them, and why?". Now, that's when things often start to get interesting. Responses vary from a silent, blank stare to a drawn-out confession of a weakness. If the applicant can correctly anticipate their manager's ratings, or if their and their manager's ratings are more or less congruent, then you likely have an honest and self-aware candidate on your hands. However, not all of us agreed it was ethical to put candidates to so much stress. At the end of the day, we wouldn't like to be asked these questions on our potential interviews.

Whatever the method, it's good to have a clear aim behind your questions. Ask yourself, what is it that I want to achieve or learn through asking them. I remember a case when I asked a candidate: "What is your opinion of your previous manager?". I had a hunch they did not exactly like each other. But the response I got brought a smile onto my face. It was both frank and witty at the same time. It ticked all the boxes. He said: "Let me quote George W. Bush on that one: "I have opinions of my own - strong opinions - but I don't always agree with them.""
